Session 1: How 40 Leadenhall is Building a Foundation for Long-Term Operational Performance

At Bueno Analytics’ London event, How AI is Transforming Building Operations, Lee Stentiford, Director of Development Management at Nuveen Real Estate, provided a practical behind-the-scenes look at the delivery and operational strategy behind 40 Leadenhall, one of London’s most significant commercial developments.

The session explored the scale and complexity of delivering a 900,000 sq. ft commercial building in the heart of London, while also highlighting the increasing importance of operational performance, commissioning, Defects Liability Period (DLP) analytics, and long-term optimisation.

Originally acquired by Nuveen in 2011 following the global financial crisis, the Leadenhall Triangle development secured planning approval in 2014, which at the time represented the largest planning permission ever granted by the City of London. The project was later acquired by M&G, with Nuveen retained to lead development and delivery.

Today, 40 Leadenhall stands as one of London’s most advanced commercial buildings, targeting:

while operating at approximately full occupancy.

A landmark development in the City – How 40 Leadenhall came together
Lee walked through the background of the Leadenhall Triangle, including acquisition timing, the planning pathway, and the realities of funding and sequencing a project of this size. He described the long lead times required for major developments and the importance of making foundational decisions early, well before the fit-out and operations phase.

Delivery at scale – Phased handovers and the “six-year technology problem”
A major theme was how long build cycles can clash with technology cycles. Lee explained that a 2019–2025 project timeline means technology decisions made early can be outdated by the time practical completion arrives, which is why adaptability matters as much as capability.

Designing for the post-COVID workplace – Amenity, experience and usability
Lee highlighted how the building’s offer evolved as occupier expectations shifted, particularly around wellbeing, experience, and the need to draw people back into the office. He described 40 Leadenhall as operating at “small town” scale when fully occupied, which shaped how amenity and services were planned.

Smart building blueprint – Connecting systems without creating complexity
Rather than positioning “smart” as a bolt-on, Lee outlined the approach of defining user journeys, creating a smart blueprint with key stakeholders, and then building the digital foundations to support operations. He referenced the importance of pulling building data together (so operational teams can run the asset effectively) and the role of analytics in supporting that model.

Lessons learnt – What to do differently next time
The strongest operational takeaway was simple: get smart building scope into the project early. Lee emphasised embedding enabling infrastructure from the start, procuring with the right contractor capability, and avoiding the friction of “layering” smart requirements onto an existing contract midstream.

Building Beyond Design Intent

A major theme throughout the session was the growing shift in commercial real estate from simply delivering buildings to ensuring they continue performing operationally after handover.

As Lee explained, delivering a building at this scale is not only about construction, but about creating a long-term operational framework capable of supporting tenant performance, energy efficiency, and future optimisation.
